The delegation, why you need it? If the head does not know how to transfer part of his tasks to subordinates, then he is not engaged in business. And he goes to work.
Like many beginning businessmen, it seemed to me that I had to control everything myself, otherwise nothing would work. But no matter how hardworking you are, it is impossible to work more than a certain number of hours, otherwise, fatigue, burnout – and no business is needed.
I was cured of perfectionism by a thought I heard somewhere that if you do everything in business yourself, then this is not business, this is the work that you invented for yourself and you pay yourself for it. Business is when you organize, adjust and direct everything, but business can exist without you. Of course, years passed before I learned to go on vacation for two weeks or even a month and leave things to employees. But, building a delegation system, I simultaneously deduced some of its secrets.
1. Delegation is needed: Objectively assess your load
At first, much of the business rests on enthusiasm and the desire to achieve 100% results. But you need to evaluate your strength objectively, namely, to calculate how much time it takes for each task. After time for several days, you can conclude which tasks are an everyday routine, the implementation of which does not correspond to your position in the company. So, this work should be transferred to others .
2. Build a system of motivation and self-government
When you just start to do something, it seems that no one will do the job better than you. And this is actually so: if I take the goods to the client, I can learn more about him, initiate the next purchase. No courier will do this. He is not interested, he has different functionality and life experience in general, but personally, it is impossible to carry out everything.
Therefore, it is worth implementing several approaches. First, when recruiting people, it’s not education, but experience, cases, and portfolios that should be taken into account. Secondly, introduce a motivational system. If an employee fulfills the plan, then he receives a salary and a percentage of the profit. Thirdly, it is worth tracking what results the person shows within 2-3 months. Usually, a trial period is enough to understand whether he shares the values of the company and whether he is ready to learn new things. If a good team is assembled, interested in the result, then the company can work without daily supervision from the head.
3. Deal with strategic issues
And more precisely – you need to have your own list of tasks, then there will be no desire to be distracted by what others will cope with. For example, if a box with goods comes to us, and I start sorting it, then most likely I will find three unique minerals. This will take time, which I can devote to deciding where to open a new outlet. For business, the second task is more promising than the ability to sell three stones for a conditional 100 rubles more.
4. Know the strengths and weaknesses of employees
Business is primarily about people and their values, and only then about goods and services, marketing, advertising, profits and more. The task of the leader is to understand the potential of each team member. To do this, you need to communicate more, perhaps at informal events, in order to understand the nature of different people and build warm relations with them.
It makes sense to entrust the task to the employee who will cope with it best of all, or who will fulfill the duties on time, and not to the one who is free now, or who is easier to negotiate with. And, of course, you don’t have to rush around: give some task to one person or another, expecting that the result will change from a change in the places of the terms. No, a permanent executor will quickly figure out his mistakes and learn how to do business efficiently.
5. Give detailed instructions
Even if it’s obvious to you how to do this task, even if it seems simple, repeat several times how to carry it out and by what criteria you will evaluate the result. For example, in cleaning services, people are taught how to do cleaning, and this gives a unified result. Although it would seem, everyone knows how to wipe the dust.
Give a detailed description of all the steps, give examples, specify deadlines and be prepared to prompt, especially if you are delegating for the first time. Yes, to teach someone what you know how to do is longer than to do it yourself. But this is the first few times, and then a person will replace you in this area of work.
6. Request feedback
If the employee completed the task qualitatively, check this. If you can’t do it, then don’t be afraid to say so. But this, let’s say, is simple. It is much more difficult to ask a person to tell how he considers whether you can correctly formulate instructions. Maybe you are such a leader that no one will tell you the truth. But if people constantly do not succeed in the way you asked, then it is not in them, of course. And the fact that you do not give enough information or do not focus on the significance of the task.
7. Learn to let go
The ability or inability to delegate says a lot about you as a leader and as a person. Sometimes, in order to start distributing tasks, you need to understand yourself or even go to a psychologist. Because the lack of this skill is often associated with perfectionism, inability to trust, increased anxiety and much more than that. These features of the psyche not only prevent you from giving instructions, they generally slow down the business, spoil relationships with people.
So your first priority is to learn to let go. First in small tasks, then in larger ones. Be prepared for the fact that there will always be some minor mistakes. Others may commit them because you have not overlooked them. And you can commit for many reasons. And this is not a tragedy.
